What should I do when my packaging order is already late?
Establish the order's verified current state, identify the remaining constraint and compare recovery options by when usable packaging can actually reach the operation. Ask for evidence, owners and decision points rather than another unsupported finish date. A faster transport quotation cannot recover time while the required cartons remain unmade or unreleased.
This guide begins after a promised or required checkpoint has been missed. The goal is to choose a practical recovery route, not reconstruct an ideal original schedule. Retain the original commitment and record the revised forecast separately. Keep the commercial discussion about the missed commitment visible without allowing it to obscure today's operational decision.
Replace “nearly finished” with a status you can act on
Ask what quantity is complete by component and SKU, what remains in process, and which inspection or approval gates are open. Identify the next activity that cannot proceed and why. A photograph of printed sheets does not show that converting, assembly or packing is complete. Request dated, relevant records and explain which uncertainty each piece of evidence resolves.
Use separate fields for verified completion, provider forecast and buyer decision. If a material delivery date is unconfirmed, mark the downstream recovery route provisional. Ask when the responsible party can provide firmer evidence. Escalation should produce a decision or information, not simply add recipients to the same optimistic update.

| Option | Condition to verify | Buyer consequence |
|---|---|---|
| Finish the existing route | Remaining work and resources are genuinely available | Revised usable date and launch impact |
| Prioritize a complete subset | All components and required checks exist for that subset | Reduced first allocation; balance remains open |
| Change transport | Goods can be released and the revised route is quoted | Incremental logistics and receiving obligations |
| Change the pack | Alternative is acceptable and can be validated in time | New approval work and possible obsolete components |
| Move the launch / allocation | Downstream operation can accept the change | Commercial impact outside packaging production |
Which activity can still change the outcome?
Map only the remaining dependent work from the verified status. Ask the relevant owners which activities may overlap and what evidence releases each one. If the unresolved insert blocks assembly, expediting already finished sleeves does not solve the bottleneck. If quality release is open, a freight booking is not permission to dispatch.
The lead-time planning guide explains dependency logic. Apply that logic to the remaining work here, using current facts. Do not shorten a necessary sample or quality gate merely by deleting its row. If a changed construction is proposed, specify the review it introduces before calling it a faster route.
Worked decision: faster freight or a usable first allocation?
Suppose, hypothetically, cartons for one variant are complete while a shared insert still needs work. The buyer's launch requires complete packs. Sending those cartons alone might create extra receiving and storage work without releasing any product for sale. First establish whether approved inserts are available for a limited complete allocation, or whether the entire proposed first dispatch remains blocked.
If a complete subset is feasible, request a separately identified recovery offer showing its quantities, release gates and remaining balance. If it is not, compare a revised complete delivery with a changed launch allocation. The example does not assume any supplier duration or promise that partial shipment is available. It tests whether a proposed action changes usable output.
Make the commercial recovery proposal explicit
Record additional charges, who proposes to bear them, changed delivery responsibilities and required buyer approvals. Trade.gov's Incoterms overview distinguishes logistics responsibilities from delayed-delivery liability and dispute resolution. Do not assume a delivery-rule abbreviation settles compensation. Contract rights and remedies need separate advice under the actual agreement.
Choose one accountable recovery coordinator and name the next verifiable milestone. State a fallback trigger: what decision will be taken if that milestone is missed or a key assumption remains unconfirmed? A backup route needs a quote, feasible approvals and an owner; an informal promise to find another factory is not a validated recovery plan.
Record the selected option, scope, cost approval and permitted next activity. Keep the remainder of the order visible and close the problem only after the agreed quantities and obligations are reconciled. For a proposed first dispatch, the BOM guide helps identify component-limited usable sets.
Send PACKRIVA the missed checkpoint, current component/SKU status, evidence received and minimum usable launch requirement. As a development and sourcing coordination partner, we can help structure a recovery discussion with the responsible parties. Discuss the delayed packaging order with the unresolved constraint identified; an enquiry does not guarantee recovery or replacement capacity.
